A national logistics operation was running its entire field network on ageing device infrastructure. Every location depended on these devices every day, which meant there was no window to stop operations and replace them. The organisation knew the rollout had to happen, but previous planning attempts had collapsed under their own complexity. There was no single owner of the programme, no vendor coordination framework, and no mechanism for resolving the conflicts that a rollout of this size inevitably creates. The technology was ready. The governance was not.
We helped structure and run the programme governance. That meant defining ownership for every workstream, establishing weekly decision forums with real authority to resolve issues rather than just discuss them, and creating vendor coordination protocols that kept multiple suppliers aligned without creating bottlenecks. We also built a live-operations protection protocol so that no location went dark during the transition. This was not a handoff. We stayed with the programme governance throughout the rollout, working alongside the internal team.
